Stator is a Polish company specializing in the sale of tools and industrial equipment. Its main distribution channel is the online store Industria24, which offers a wide range of products, including hand tools, power tools, construction machinery, and workshop equipment. The company also operates two physical sales branches, a service center, and a central warehouse.
What was
the problem?
Before partnering with incro, Stator regularly prepared financial statements, branch profitability reports, and sales profitability analyses. However, the owners and management team struggled to get a broad overview of the company’s financial situation. The company also lacked a commissions program for sales staff and faced low cash levels at the end of each month.

How we delivered Stator's results
We started the collaboration with an in-depth financial analysis, focusing on detailed sales analytics, product profitability, and product category profitability. We evaluated the effectiveness of the sales teams and reviewed the warehouse management process. This analysis allowed us to identify key areas for optimization:
- Discontinuing the sale of selected product brands,
- Redesigning the warehouse to free up cash tied up in non-moving stock and shorten the turnover time of specific items,
- Implementing a well-designed commissions system for the sales team to improve gross margin and sales profitability,
- Preparing an income and cash flow budget,
- Monitoring cash flow and providing weekly cash level forecasts.
Ongoing collaboration included regular cash flow forecasting, monthly performance reports, and in-depth sales analysis. As a result of the project, we also created a PowerBI model for real-time analytics of sales levels and generated sales margins.
